The question usually comes out sounding like a choice between two bad options. Do I become the coworker who turns every lunch break into an altar call, or do I keep my faith folded up in my bag until Sunday? Neither feels right. There is a better answer, and it is less dramatic than either: be the same person at work that you claim to be at church, consistently enough that your faith stops being a surprise to anyone. When people already know who you are, you rarely have to preach, and you never have to hide.
That answer gets harder once you are the one in charge. A leader’s faith shows up in decisions about money, people and pressure, and those decisions are watched more closely than anything an employee says in a hallway.
Why Preaching or Hiding Is the Wrong Choice to Start With
Both options treat faith at work as a matter of speech. The preacher talks too much, the hider talks too little, and the argument is about volume. Ryan Gilliam, an entrepreneur who worked in human resources for several years before building his own business, moves the question somewhere else. He describes what he calls marketplace ministry as “being sincere with your faith and being the same way all the time.”
Sincerity and sameness cannot be performed in a single conversation. They show up over months, in how you respond to a deadline, a difficult customer or a manager who takes credit for your work. Gilliam starts from a complaint he says pastors often make: that people act one way at church and another at work. His point is that work is where most people actually encounter you. Coworkers do not see you worship. They see you on a Wednesday afternoon when the printer is broken and the client is angry. The real question is whether the life they see gives your words, whenever you do speak them, anything to stand on.
What Consistency Actually Buys You
Lisa Fields, founder of the Jude 3 Project, presses the stakes. If you do not do your work with excellence, if you gossip, if there is always drama around you, then the moment you try to explain why you believe, your life will cast a shadow over everything you say. In her words, “your life speaks louder than your defense of the faith,” especially at work, where people are skeptical.
That can sound like a slogan, so it helps to see why it holds. An argument for Christianity is a claim that something real has happened: that Jesus rose, that God forgives, that people are made new. A coworker who hears that claim will test it against the one piece of evidence sitting in front of them, which is you. A contradiction between your character and your claim does not prove Christianity false, but it gives the listener a reason to stop listening. Your conduct does not prove the gospel. It decides whether anyone will give the gospel a fair hearing.
Gilliam adds a practical layer from his years in HR. He grants that large companies often have thick employee handbooks full of rules about what you can and cannot say. His counsel is not to hunt for loopholes. It is to “live your life at work as a true believer and let people see that you’re making the right decisions on a daily basis.”
Then he shows why that matters in an ordinary situation. Suppose you need time to pray, or you want Good Friday off. If your supervisor already knows you take your faith seriously, the request makes sense. “If you’re someone that’s serious about your faith, I think they’ll take your space seriously,” he says. If you have downplayed your faith all year and suddenly ask for a religious holiday, the request looks inconsistent, and the supervisor is left wondering why it matters to you now.
So consistency does more than satisfy your conscience. It makes your faith legible to the people who manage you. A faith-related request from someone whose beliefs have been visible reads as in character. The same request from someone whose beliefs have been invisible reads as an inconvenience, or as a convenient excuse. Hiding your faith does not make it safer to live out later. It makes it harder.
Saying Who You Are Without Pressing It on Anyone
None of this means you should never mention your faith. Gilliam did, deliberately. When he started his business and began hiring, he told people from the beginning that it was a Christian-owned company. His summary of the posture: “We’re not gonna push our faith on you, but we’re not gonna shy away from who we are.”
That sentence protects the people he employs from pressure and protects his own integrity from concealment at the same time. You do not have to own a company to take the same stance. An employee can be open about going to church, honest about why they will not fudge a report, and willing to answer when someone asks, without cornering anyone by the coffee machine.
Gilliam learned this posture by watching someone. Early in his career he worked directly with the president of a Christian HBCU in Jacksonville, who opened every meeting with prayer and made it clear to everyone reporting to her that they did not need to be afraid to pray or read Scripture at work. He says her example became his benchmark when he later ran his own business. The people under you learn what faith at work looks like mostly by watching what you model and what you allow.
What Changes When You Become the Boss
Everything above applies to anyone with a job. Gilliam draws a line for people who lead, direct or own. The employee’s main task is to live consistently. The leader’s task is to decide consistently, because the leader’s choices shape other people’s livelihoods.
His standard is demanding. An owner, he says, has “to make every decision with the eyes of God.” He frames it as a test you can run in the moment: “would somebody make this decision knowing God is standing next to them?” That means you cannot always approach a situation the way a business leader without your faith would, because employees, vendors and customers are watching to see whether your faith holds when it costs you something.
The obvious temptation is money: the chance to earn more or gain a better position by setting your principles aside just this once. Gilliam’s verdict on that trade is severe. “You lose so much credibility immediately, and it’ll take you months and years to gain it back.” He compares it to a pastor who does everything right for a decade, makes one public mistake, and watches people leave the church.
The quieter temptation is authority itself. Gilliam and his wife, who is also his business partner, have had employees come to them for spiritual counsel, and also come asking for extra time off or money. He admits he felt conflicted because “it was so much easier to want to be a boss in certain situations.”
For an employee, the danger is usually hiding. For a leader, the danger is often using the position to dodge the slower work of grace. Saying no is efficient, and enforcing policy is defensible. Gilliam treated those moments as the real test: “This is the time I need to show mercy.” He does not pretend the balance is simple. He calls it extremely difficult and says it takes the kind of wisdom and experience the book of Proverbs talks about. Mercy and policy both belong to leadership. A Christian leader just cannot let the convenience of authority settle every question by default.
He ties this to two biblical ideas. The first is the principle Jesus states in Luke 12:48:
“For unto whomsoever much is given, of him shall be much required.” (Luke 12:48)
In context, Jesus is speaking about servants entrusted with responsibility while their master is away, and accountability grows with what has been entrusted. The second is James’s warning:
“My brethren, be not many masters, knowing that we shall receive the greater condemnation.” (James 3:1)
In the KJV, masters means teachers, which is how most modern translations render it, and James is addressing people who want the authority of teaching in the church. Gilliam applies the same logic to the marketplace by analogy: influence over others brings a stricter judgment. That is an application rather than James’s direct subject, but the principle carries.
When Something Goes Wrong in Front of Everyone
For Gilliam, the hardest part of being a believer in business is consistency under pressure. Faith is easy to display when business is good. He says that early on, someone stole $60,000 from him and his wife, while about 40 employees who knew he opened meetings in prayer watched to see whether he would curse and react the way the world expects.
He points to Ephesians 4:26:
“Be ye angry, and sin not: let not the sun go down upon your wrath.” (Ephesians 4:26)
Paul, writing to a church about how people made new should live together, assumes anger will come. What he forbids is letting it become sin and letting it settle. Gilliam was not required to feel calm about losing that much money. He was required to keep his anger from undoing what his employees had watched him build. He grounds this in 1 Peter 1:16, “Be ye holy; for I am holy,” and in a blunt line of his own: “You don’t get a pass.”
Doesn’t This Make Witness Depend on Being Perfect?
This is the strongest objection. If one bad decision can erase years of credibility, witness at work seems to require a flawless record, and no one has that. It can also sound like salvation by good behavior, as if the gospel needed your performance to be true.
Two things answer it. First, the gospel does not rest on your conduct. Salvation is by grace through faith, and genuine faith bears fruit. Your work life is part of the fruit, not the root. When a coworker sees integrity in you, they are seeing evidence that grace has landed somewhere, not proof that you earned anything.
Second, Gilliam does not claim perfection. He describes his book as an unfiltered testimony that includes how many times he made mistakes in business. Consistency is the steady direction of a life, including how you respond after you get it wrong. His warning about lost credibility describes how people judge, and trust really is slow to rebuild. It does not describe how God judges. A believer who fails at work can own the failure, make it right where possible and keep going, and that response can become part of a credible witness too.
Where Conduct Stops and Words Begin
Consistent character opens doors, but it does not explain the gospel by itself. Fields argues that work is a mission field in its own right: many believers talk with more unbelievers in a week than their pastor does, and as she puts it, “my ministry doesn’t end when I leave church.” Paul’s instruction in Colossians 3:23 fits that picture: “whatsoever ye do, do it heartily, as to the Lord, and not unto men.”
Fields also notes that people ask questions about faith at work, and those are the moments when real ministry takes place. That is the order this whole approach depends on. The years of ordinary faithfulness are what make the question possible. When a coworker finally asks why you handled the theft, the deadline or the difficult employee the way you did, they are inviting you to say out loud what your conduct has already been suggesting. Conduct earns the hearing. Then you still have to speak.
